AI Adoption
Accelerator

The technology isn't the problem. The system is.

Redesign how your organization adopts AI — using behavioral science, systems thinking, and proven change frameworks.

Why AI adoption really stalls

Spoiler: it's not the technology.

80%
of AI adoption failures are behavioral and organizational — not technical
95%
of organizations haven't scaled AI beyond the pilot stage

People aren't resistant to change

They're trapped in systems that resist change. Organizations run on interdependent rules, SOPs, approval chains, and cultural norms that make the current way of working feel safe.

The real blockers are invisible: not people who "don't get it," but deeply glued systems where every rule depends on every other rule. Changing one means changing all of them.

"Organizations build scaffolding to hide uncertainty. Over time, that scaffolding — the SOPs, the sign-off chains, the 'how we've always done it' — becomes the biggest obstacle to AI adoption."

Pre-workshop materials

Preparation is what separates a good workshop from a transformative one. Every participant arrives ready.

01

Anonymous AI Attitudes Survey

15 min · sent 2 weeks before

Covers current AI usage (including unofficial and secret use), perceived blockers, emotional response to AI, and confidence levels. Results are presented anonymized during the workshop. Key insight: many employees already use AI secretly — this survey surfaces the real picture.

02

Process Selection Brief

Facilitator + sponsor

Workshop facilitator works with the sponsor to select 2–3 processes where AI is being piloted or considered. These become the working cases that ground every exercise in reality.

03

Stakeholder Map

Pre-filled template

Identifies key stakeholders per selected process: decision-makers, influencers, resistors, and champions. Based on Kotter's coalition-building principles. Ensures the right people are in the room.

04

Reading Brief

2 pages · sent 1 week before

Concise summary of the Rider/Elephant/Path framework and why adoption is a system problem, not a people problem. Ensures everyone starts with a shared mental model.

How the day unfolds

Six blocks. Six hours. From diagnosis to a concrete adoption blueprint your organization can execute on Monday morning.

09:00 – 09:45

The Real Problem

45 min

Present the adoption data: 95% of organizations haven't scaled AI. Share anonymized survey results — the real picture of AI attitudes and secret usage. Introduce the Glued Systems concept: organizations run on interdependent rules. AI threatens those rules. That's why people resist. It's rational, not irrational.

→ Shared understanding of why adoption stalls
09:45 – 10:45

Map the Glue

60 min

Breakout groups (3–4 per group): pick one of the pre-selected processes. Map the surrounding rules, SOPs, approval chains, and dependencies. Where is the system "glued"? What would need to change beyond the AI tool itself? Identify the scaffolding built around current rules using the Hidden Uncertainty framework.

→ Glue Map per process — showing hidden blockers
10:45 – 11:00

Coffee break

11:00 – 11:45

Direct the Rider

45 min

Clarity kills resistance. Using "Script the Critical Moves": define exactly what working with AI looks like for each role. Not "use AI more" but "before writing any client email over 200 words, draft it in Copilot first." Introduce Centaur vs. Cyborg work patterns — let teams choose their collaboration model with AI.

→ Role-specific AI Playbook (scripted behaviors)
11:45 – 12:30

Motivate the Elephant

45 min

Find the Feeling + Shrink the Change. Identify bright spots: who is already succeeding with AI? Create a "glove shrine" moment — make the cost of NOT adopting visceral and emotional, not just analytical. Design early wins that are small enough to feel safe but visible enough to create momentum.

→ Bright spots showcase + 3 quick wins per team
12:30 – 13:15

Lunch

13:15 – 14:00

Shape the Path

45 min

Tweak the environment: what default tools, templates, and workflows need to change so AI becomes the path of least resistance? Build habits: what triggers and routines embed AI into daily work? Rally the herd: how do we make early adopters visible and create positive social proof?

→ Environment changes + habit triggers + communication plan
14:00 – 14:30

The Adoption Blueprint

30 min

Assemble all outputs into Kotter's 8-step framework as the execution backbone. Assign owners per step. Set the 90-day review rhythm. Close with identity: "We are the kind of organization that..."

→ One-page Adoption Blueprint

Built on research, not guesswork

Every exercise and framework in this workshop is grounded in peer-reviewed research and battle-tested models.

Change Framework

Switch

Chip Heath & Dan Heath

Rider (rational clarity), Elephant (emotional motivation), Path (environmental design) — the complete change framework. Provides the workshop's core architecture: direct the rational mind, motivate the emotional side, and shape the environment.

AI Economics

Power and Prediction

Agrawal, Gans & Goldfarb

Glued vs. Oiled systems, Hidden Uncertainty, the Rules-to-Decisions transition. Explains why organizations rationally resist AI — and what "unsticking" really requires at a systemic level.

Human-AI Collaboration

Co-Intelligence

Ethan Mollick

Centaur & Cyborg work patterns, the Jagged Frontier, and the "secret AI use" phenomenon. Defines how humans and AI actually collaborate in practice — and why one size never fits all.
